Professional burnout is a type of occupational stress: a prolonged psychological response to chronic job stressors, defined by three dimensions — emotional exhaustion, depersonalization or cynicism, and a reduced sense of personal accomplishment. What Professional Burnout Is
Burnout is defined as a psychological syndrome that emerges as a prolonged response to chronic interpersonal and emotional stressors on the job. In the model that dominates the field, it is not a single feeling but a structured combination of three distinct components. The first and most obvious is emotional exhaustion: the sense of being emotionally overextended and drained of one's emotional resources, the feeling of having nothing left to give. The Three Dimensions in Detail

Measuring Burnout
Burnout became a research program, and not just a metaphor, when Maslach and Jackson built an instrument to measure it. The Maslach Burnout Inventory is a self-report questionnaire whose items load onto the three dimensions, giving separate scores for emotional exhaustion, depersonalization, and personal accomplishment rather than a single summed total (Maslach & Jackson, 1981). Keeping the three scores separate is a deliberate feature: because the dimensions are distinct, collapsing them into one number would hide the profile that actually distinguishes a person who is merely exhausted from one who has also become cynical and doubts their competence. The instrument has been adapted for different occupational settings, from human services to general work, and for decades has been the operational definition of burnout in most of the empirical literature (Maslach et al., 2001).
Measurement is also where much of the field's difficulty lives. The traditional practice of splitting scores into high, moderate, and low bands using fixed cutoffs was a clinical convenience rather than a validated diagnostic threshold, and treating those bands as though they identified clinical cases has been criticized as reading more into the numbers than the instrument supports (Bianchi et al., 2015). The Job Demands-Resources Model
If the Maslach model describes what burnout is, the Job Demands-Resources model explains where it comes from. The model sorts every feature of a job into two broad categories. Job demands are the physical, psychological, social, or organizational aspects of work that require sustained effort and therefore carry a physiological or psychological cost: workload, time pressure, emotionally difficult interactions, role conflict. Job resources are the aspects that help achieve goals, reduce demands and their costs, or stimulate growth: autonomy and control, social support, feedback, rewards, and opportunities for development (Demerouti et al., 2001).
The model's central proposal is that these two categories drive two distinct processes. High job demands set off a health-impairment process whose end point is exhaustion and, through it, the rest of the burnout syndrome; a lack of job resources sets off a motivational process whose end point is disengagement and reduced accomplishment (Bakker & Demerouti, 2007). Crucially, resources are held to buffer the impact of demands, so a highly demanding job need not produce burnout if it is richly enough resourced, while even a moderately demanding job can produce burnout if resources are scarce. This dual-pathway, buffering structure is what makes burnout a problem of organizational design rather than of individual weakness, and it maps closely onto Hobfoll's conservation of resources theory, which frames stress as a threatened or actual loss of the resources people strive to protect (Hobfoll, 1989). Burnout and Depression
The sharpest open question about burnout is whether it is genuinely distinct from depression. The two share their most salient feature — exhaustion and loss of energy — along with anhedonia, poor concentration, and a bleak view of oneself, and empirically the emotional-exhaustion dimension correlates strongly with standard depression measures. A prominent line of critique argues that the burnout construct has never been convincingly separated from depression, that the two overlap so heavily that burnout may be a work-attributed label for a depressive process, and that the field's reluctance to confront this reflects the appeal of a non-stigmatizing, situational explanation for distress (Bianchi et al., 2015).
The counter-position holds that burnout, while related to depression, is more work-specific and follows a different course, and a systematic review and meta-analysis of the relationship concluded that burnout and depression are correlated but not identical constructs, with the association strong enough to demand attention yet not so complete as to make them interchangeable (Koutsimani et al., 2019). The debate is not merely academic: if burnout is a distinct, work-caused syndrome, the appropriate response is to redesign jobs; if it is largely depression under another name, the response tilts toward clinical treatment of the individual. The honest current position is that burnout and depression are heavily overlapping but not fully equivalent, that the exhaustion dimension carries most of the overlap, and that the question of the construct's discriminant validity remains genuinely unresolved (Maslach & Leiter, 2016).
Consequences and Intervention
Whatever its relation to depression, burnout has measurable consequences. A systematic review of prospective studies found that burnout predicts a range of later physical, psychological, and occupational outcomes, including cardiovascular problems, type 2 diabetes, insomnia, depressive symptoms, and job dissatisfaction, absenteeism, and turnover, establishing that it is a genuine antecedent of harm rather than only a marker of it (Salvagioni et al., 2017). Because these outcomes are serious and because burnout erodes exactly the workforce that demanding, caring professions depend on, effective intervention matters. The logic of the Job Demands-Resources model dictates the shape of that intervention. Since burnout arises from a demand-resource imbalance, it can be reduced on either side of the equation: by lowering excessive job demands, or by increasing the resources that both buffer demands and drive engagement (Bakker & Demerouti, 2007). This is why reviews consistently find that organization-directed interventions — redesigning workload, increasing autonomy and control, improving supervisory support — tend to be more durable than person-directed interventions such as stress-management or mindfulness training alone, which help individuals cope but leave the demand-resource imbalance in place (Maslach & Leiter, 2016; Edú-Valsania et al., 2022). The most effective approaches combine the two, but the model's clearest practical lesson is that a syndrome produced by a job is not reliably cured by treating only the person in it. Worked Example
Suppose we model the health-impairment pathway of the Job Demands-Resources framework as a simple equation. Let a job be rated on two scales from zero to ten: its demands, D, and its resources, R. We model the resulting emotional exhaustion, E, on a zero-to-one-hundred scale, as the demand load partly buffered by resources: E equals ten times D times the quantity one minus R divided by twenty. The factor one minus R over twenty is the buffer: with no resources at all, R equals zero, the buffer is one and demands act at full force; with the maximum ten resources, the buffer is one minus one-half, or one-half, so resources can blunt the impact of demands but never cancel it entirely. Take a threshold of forty on this scale as the level above which exhaustion becomes concerning. Consider first an overloaded, under-resourced job: demands of nine and resources of two. The buffer is one minus two-twentieths, which is one minus zero-point-one, or zero-point-nine, so E equals ten times nine times zero-point-nine, which is ninety times zero-point-nine, or eighty-one — far above the threshold. Now hold the demands at nine but raise resources to eight, the well-resourced but still demanding job the model says should fare better. The buffer is one minus eight-twentieths, which is one minus zero-point-four, or zero-point-six, so E equals ninety times zero-point-six, which is fifty-four: still elevated, but the resources have absorbed twenty-seven points of exhaustion. This is the buffering hypothesis made numerical — the same crushing demands produce markedly less exhaustion when resources are high. Finally, redesign the job itself by cutting demands to six while keeping resources at eight. Now E equals ten times six times zero-point-six, which is sixty times zero-point-six, or thirty-six, below the threshold of forty. The point the arithmetic makes explicit is the model's central claim: burnout is reduced on two fronts at once, by raising the resources that buffer demands and by cutting the demands themselves, and acting on the resource side alone left a demanding job still above the line while acting on both brought it safely below.
Discussion
Professional burnout is a useful case because it sits exactly at the join between the individual mind and the organization around it. It is experienced as a personal collapse — the exhaustion, the cynicism, the sense of failure are felt from the inside — and yet its causes are largely structural, lying in the balance of demands and resources that a job imposes on anyone who holds it. The Maslach model gives the syndrome its anatomy in three separable dimensions; the Job Demands-Resources model gives it a mechanism in two pathways driven by a solvable imbalance; and the measurement literature supplies both the tool that made the field possible and a running warning about how easily its numbers are over-read. Together these turn a vivid but vague complaint about being worn out by work into a construct that can be measured, predicted, and, in principle, prevented.
The unresolved overlap with depression is not a footnote but a live constraint on how confidently any of this can be claimed. If a large share of what the Maslach Burnout Inventory captures is shared with depression, then some of burnout's predictive power and some of its treatment logic belong to a broader construct, and the field's job is to establish what, if anything, is uniquely occupational about the syndrome. The most defensible position treats burnout as a real, work-linked pattern of resource depletion that is heavily but not completely overlapping with depression, best addressed by changing the conditions that produce it — which is also the position that keeps the construct honest about the limits of its own evidence.
Current Directions
Three lines of work are active. The first is the construct-validity debate itself, sharpened rather than settled by meta-analysis. The finding that burnout and depression are strongly but incompletely correlated has moved the question from whether they overlap to how much of burnout is uniquely occupational, and this now drives careful comparative studies rather than position papers (Koutsimani et al., 2019; Bianchi et al., 2015). The second is the consolidation of burnout's status as an occupational phenomenon in official classifications, marked by its inclusion in the ICD-11 as a syndrome resulting from chronic workplace stress that has not been successfully managed, a framing that reinforces the organizational rather than clinical locus of the problem and is reshaping how it is measured and reported (Edú-Valsania et al., 2022). The third is the continued development of the Job Demands-Resources model into a framework for intervention and for its positive mirror, work engagement, with research testing whether building resources and redesigning demands can both prevent burnout and promote its opposite (Bakker & Demerouti, 2007; Maslach & Leiter, 2016).
